The zero-week report

What to send when there's nothing good to send

Friday afternoon. The report's due.

GMV: $0.00.

You open the doc. You close the doc. You tell yourself you'll send it Monday, with better news…..

Monday comes. The news isn't better.

I did exactly this last month. For four weeks.

Silence reads as guilt.

BEST LINKS

📈 Growth

  • TikTok Shop US sold $11.8 billion in the first half of 2026, up 103% on last year. The US is its biggest market again, and the full-year forecast is $123.5 billion. Your clients read these headlines too. When their shop is flat, expect the question: why aren't we doubling? (Momentum Works via 36Kr)

💰 Margin

  • Small sellers in Malaysia grew sales 140% in TikTok Shop's 9.9 campaign. Vouchers and rebates took close to 40% off the average order. Growth bought at 40% off isn't profit yet. In the BFCM report, put the discount next to the GMV. (The Rakyat Post)

🗞️ TikTok Shop news

  • Disney runs its first TikTok Shop Super Brand Days from 4 to 10 November, with Old Navy and Crocs also expected in. BFCM starts on the 11th. That's a week full of big-budget brands, so warn clients now about ad costs and creator attention. (Tubefilter)

DEEP DIVE

I HELD TWO REPORTS FOR FOUR WEEKS

And told myself it was strategy

Two clients, four Fridays, every weekly report written but not sent, and an empty client inbox

Two clients. One had paid $7,500 upfront. Sales were close to zero.

The reports were written. I just didn't send them.

I had reasons. Good-sounding ones…..

  • "I'll wait until the new creators post."

  • "One more week and there'll be something to show."

  • "Sending a zero just makes them panic."

Every one of those was about protecting me, not informing them.

Here's what the client sees when the Friday email doesn't arrive: nothing is happening, and nobody wants to tell me.

That's worse than a zero. A zero is a number. Silence is a story, and they write it themselves.

The bad report is never the thing that loses the client. The missing one is.

DEEP DIVE

REPORT WHAT YOU PROMISED

Not what you hoped for

What I promised: samples, videos, ROI target. What I never promised: a GMV number

Go back to what you actually committed to at the start.

One 30/60/90 plan I wrote for a client said this, word for word:

  • "We don't know what the sales will be."

  • 50 samples a week.

  • Around 400 samples and 250 affiliate videos by day 60.

  • A 3x ROI target at 60 days, 4x at 90….. "but hard to make recommendations so early."

Not one GMV number anywhere in it.

So when GMV is zero, the report still has a job. It reports on the promises. Samples out. Videos back. Creators replying. The things that move weeks before sales do.

If those numbers are bad too? Say so. Then say what you're changing.

The zero-week report has four lines. That's it:

  1. What happened (including the zero)

  2. What we did this week

  3. What we're changing because of it

  4. What to watch next Friday

Steal this:

❝

"Sales this week: zero.

Here's what did happen: [X] samples went out, [X] videos came back, [X] creators replied. Content takes about two weeks to come back, so those videos are the first sign of what sells.

This week we're changing [one thing]. Next Friday, watch [one number]. If that moves, sales follow."

It takes ten minutes to write.

It takes four weeks of silence to undo.

THAT'S A WRAP

Until Wednesday,

- Paul 👊

P.S. Wednesday is Part 5 of getting your mornings back: the 10-minute sample review.

P.P.S. Any thoughts, hit reply….. I read every one
